## Fit gate

Fit: restaurant, cafe, bakery, bar, food truck, or hospitality with a signature item guests already ask to take home.

Unfit: no kitchen proof. Wants a 12-SKU catalog. Goldbelly as the store. Invented wellness drink. Stop.

## Run

### 1. Map the brand
- Write 5-8 lines from the public menu, reviews, and socials.
- What guests already call this place. The flavor, ritual, or object that is uniquely theirs. Geographic story that still works 1,000 miles away. What must never leave the room vs what can travel.
- Mark every line Observed vs Assumed. Use assets/intake.md for missing facts.

### 2. Inventory 6-12 candidates
- Pull 6-12 from the menu and guest behavior.
- Bucket each using the playbook (condiment, dry good, beverage staple, kit, frozen, merch, digital).
- Never lead with a frozen entrée if they have a house sauce or rub guests already steal.

### 3. Score one Primary Hero + Backup + optional merch companion
- Score each candidate 1-5 on the six axes in references/product-playbook.md. Rank.
- Pick one Primary Hero and one Backup. Optionally one Merch Companion.
- Kill immediately if: not proven in-house; cold chain without volume; margin under 40% after fees; owner refuses process authority on acidified sauce; generic merch with no point of view; cottage-food illegal for interstate sale and they will not use a commercial kitchen.

### 4. Sell bottles at the host stand this week
- Write the host-stand line and the takeout-bag insert from assets/copy-templates.md.
- Human work: they sell at the stand. You write the script. This is demand proof, not a later idea.

### 5. Send RFQ to 3 plants
- Fill assets/rfq-and-outreach.md. Shortlist 3 plants from references/co-packer-matching.md.
- Name the path: co-pack their recipe, or private label if the house flavor is a type not a sacred formula.
- Read references/compliance-and-production.md before you pick a path.
- Stop for login / send / pay if they wire a deposit. You write the emails.

### 6. Stand the store
- Shopify as the brand home. Square Online only if they already live in Square.
- Fill assets/copy-templates.md: title, subtitle, story, 5 bullets, how to use, 4 FAQ, bundle names, label draft.
- Goldbelly is a partner, not the store. Do not make it the homepage.

### 7. Fill the economics workbook
- Start from assets/economics-template.xlsx. Fill yellow input cells. Use references/economics-and-channels.md.
- Compute COGS, pick/pack, postage to zone 5, platform fee, contribution, break-even units on the first run.
- If contribution after shipping is under $4 on a $12 bottle, change pack size, raise price, or kill the SKU.
- If margin after fees is under 40%, change pack or kill.

### 8. Hand the launch kit
- Produce every asset in references/launch-kit.md using assets/output-templates.md.
- Minimum kit: plan packet (9 sections), product-page copy, label draft, host-stand script + insert, filled RFQ + 3-plant shortlist, 3 emails + 2 SMS + 8 captions, pack-out SOP, economics workbook or filled table, 90-day dated checklist.
- Close with one ask: send the RFQs, stand the store, or sell at the host stand this week.

### 9. File log
- Stand up the tracker: date, restaurant, hero, host-stand units, RFQ sent, store live, note.
